I’ve noticed that a lot of conversations about AI at work seem to center around capability – what it can do, how fast, and how soon.

But AI doesn’t only change tasks, it also changes people’s relationship to their own value.

When a tool can do in seconds what someone spent years learning to do well, the question is not just practical. It’s existential.

People may wonder:

  • Do my skills still matter?

  • Where do I fit now?

  • What am I becoming?

  • Is my contribution being elevated or erased?

When adopting AI at work, leaders have to make space for the quieter questions underneath the workflow questions: what people are proud of, what they are afraid of losing, which parts of their work still feel like theirs, and how the team’s sense of meaning evolves when the work itself begins to change.

The Meaning Gap

Most people aren’t going to raise their hand in a meeting and say, “I’m worried that AI is changing my relationship with my own value.”

They may not even have the words to describe this feeling yet – but you might still be able to notice it. It could look like:

  • Defensiveness

  • A joke that has a little too much truth in it

  • Needing to prove they can still do the thing

  • Stepping back from work they used to take pride in

None of this means a team member is “against” AI or not willing to change, but it does mean something about the implementation of AI has touched a part of the work that feels personal to them.

How you help your team members reconnect with their purpose or value when AI changes the work will differ depending on their personality type.
